A leading food producer with over 20 production sites across Europe wanted to make a major step toward operational excellence by harmonizing its MRP processes. With 4,500 associates collaborating across 17 European markets, the company wanted to harmonize its inventory and replenishment strategies to drive consistency and efficiency. This initiative also offered a valuable opportunity to refresh and strengthen foundational knowledge of the SAP ERP system across teams, in view of a more unified supply chain organization.
Ambition: Unified processes, enhanced resilience
The company aimed to harmonize its MRP processes across all production sites to improve efficiency and resilience. This involved assessing the current state, identifying gaps, and defining a roadmap to evolve towards a single standard work method. The focus was on improving the knowledge level and adoption rate of SAP MRP parameters among the planning team, lowering WIP, and enhancing delivery reliability.
How we helped: Targeted workshops and comprehensive analysis
To address the challenges, a series of current and future state workshops were conducted. Business analysis included GAP assessments, SAP improvements, swimlane and data flow diagrams, and a unified RACI analysis for all plants. A prioritized MRP roadmap was developed to address the identified gaps and move towards a harmonized supply process.
Results: Improved efficiency and resilience
The implementation of the harmonized MRP processes led to significant improvements. The planning team's knowledge level and adoption rate of SAP MRP parameters increased, resulting in lower WIP and higher delivery reliability. The food chain's resilience was enhanced, and a harmonized supply process was established across the 20 European plants.
